What line items make up an automation budget?
An AI automation budget has four line items, and the ratio between them predicts fairly well whether the money will perform: build (50-65%), licenses and API consumption (10-15%), maintenance and evolution (15-20%) and team training/adoption (10-15%). If your draft budget is 90% licenses, you do not have an automation plan — you have a subscription.
- Build. Designing and integrating agents with your systems (ERP, CRM, email, WhatsApp). It is the big line because it is where the asset gets created. Reference points: a basic chatbot starts at €1,500-3,000; an advanced configuration on existing tools runs €5,000-12,000; a typical custom agent runs €15,000-40,000 per process depending on integrations.
- Licenses and API. Model consumption for an SMB is tens to a few hundred euros per month per process; supporting tools (orchestration, helpdesk, etc.) add up depending on your stack. This is the line people overestimate.
- Maintenance. Processes change and agents must change with them: budget 10-20% per year of the build cost. An unmaintained agent degrades silently.
- Adoption. Your team's hours to document processes, supervise the launch and learn to work with agents. This is the line people forget — and the number one cause of technically correct projects that die.
Scenario 1: €5,000 — the first process that pays for itself
With roughly €5,000 of annual budget, the right play is a single painful, scoped, measurable process. The classic candidates in 10-30 employee companies: inbound lead response and qualification, supplier invoice capture and posting, or a first-level support assistant.
The typical breakdown: €3,000-4,000 of setup on existing tools (at this level you configure, you do not build custom), €300-600 of consumption and licenses over the year, and the rest reserved for post-launch adjustments. The expected return, if the process was chosen well: 10-30 hours per month freed, or their equivalent in leads that stop going cold. At an internal cost of €20-30/hour, the investment pays back in 6-12 months — and what you learn is worth more than the savings: the company now knows what working with an agent means.
The typical mistake at this level: spreading the €5,000 across three "AI-powered" SaaS tools nobody configures properly. One process solved well beats three half-done.
Scenario 2: €15,000 — the program that changes how you operate
With around €15,000, a 20-60 employee company funds two or three chained processes on your existing tools plus the base to scale: for example, the sales cycle (lead response, follow-up, CRM kept current) and the admin cycle (supplier invoices, reconciliation, collection reminders). It is the scenario with the best effort-to-transformation ratio we see in practice.
Indicative breakdown: €9,000-11,000 of setup split across two or three sequential — not simultaneous — deployments, €1,000-2,000 of licenses and consumption, €1,500-2,500 of first-year maintenance, and the rest on adoption: documenting processes and training the internal owner of each agent. A reasonable return: 40-80 monthly hours freed across areas, plus the second-order effects (leads answered in seconds, collections that never get forgotten) which usually end up worth more than the hours.
The typical mistake here: launching all three processes at once. The right sequence is one every 6-8 weeks, because the second deployment always benefits from what the first one taught you.
Scenario 3: €50,000 — transforming a whole area
With €50,000, a 50-100 employee company takes on the transformation of an entire area — administration and finance, or the whole revenue cycle — with one or two custom agents on the core processes, formal governance and an internal program owner. At this level you are no longer automating tasks; you are redesigning how the area operates: agents execute, people supervise and decide.
Indicative breakdown: €30,000-35,000 of build (one or two custom agents on the core processes, plus satellite automations), €3,000-6,000 of licenses and consumption, €5,000-7,000 of maintenance and evolution, and €4,000-6,000 on change management: training, role redefinition, documentation. The 12-18 month return, when the chosen area has volume: the equivalent of 1-3 administrative roles redirected to higher-value work, faster closes, and reliable operational data for the first time.
The typical mistake: spending it on an ownerless, metric-less "innovation project". At this level the program needs an internal owner with allocated hours and a monthly 30-minute committee reviewing metrics against the baseline. Without that, €50,000 buys slides.

How do we decide our number?
- Do the diagnosis before the budget. List your 5-10 most repetitive processes with hours/month and the cost of errors. The right number comes from there, not from a percentage of revenue.
- Order by return and dependencies: first whatever frees expensive hours or loses money weekly (unanswered leads, forgotten collections).

- Keep a 15-20% buffer for what the first deployment will reveal. It always reveals something.
- Fix the metric before signing anything: hours freed, response time, error rate. Whatever isn't measured against a baseline ends up argued by feelings.

Signs your budget is badly framed
- It is a percentage of revenue "because a report says so". The right budget comes from your processes and their hours, not from an industry benchmark.
- Everything is software and nothing is adoption. If no team hours are budgeted for documenting, supervising and learning, the project competes against the daily grind — and loses.
- There is no baseline. If you don't know what the process costs in hours today, you will never know whether the project worked, and the year-two renewal gets decided by feelings.
- The plan assumes a grant. A subsidy that never arrives turns a profitable plan into a cancelled one. Budget without it; celebrate if it lands.
- Ten processes in year one. An SMB's absorption capacity is one deployment every 6-8 weeks at best. More speed on paper means less speed in reality.

Should we hire an agency or build in-house?
For the first project the math usually favors the specialist: an integrator who has shipped twenty agents takes weeks where an internal team takes months of trial and error. The smart move is to buy the build and demand the knowledge stays inside: documentation, training for the internal owner, and the ability to operate without dependency. Distrust anyone renting you a black box.
